I'm not sure if my answer is what you are looking for. It sounds like you are trying to do what I am trying to do ---and it is hard. My "good" guy is really the antagonist and my "bad" guy (who the story is mostly about) is really the protagonist from his point of view. My 1st chap. will be his, and the 2nd chap. will the antagonists'. Bringing the two together after that with the possibility of giving each their own later on.
The reader's need to care and have empathy for both. I read that this difficult and I believe it.
